The three logistics tricks worth stealing

  • Region-local cars, no empty miles. The Okinawa day ran on a Naha-based vehicle; the mainland used Kansai then Kanto cars. Nobody pays to ferry a van across the East China Sea — the same six-region network logic as our grand tour's Hiroshima handoff.
  • The train-and-luggage split (Day 6). Guests got the Aoniyoshi sightseeing express experience; the Alphard got the suitcases and met them at Nara's station. One 12-hour line item replaced a transfer, a Nara day tour and a baggage headache.
  • Bags a day ahead (Day 8). The pass and a private driver are not really competitors — they solve different halves of a trip. The pass is excellent at long intercity hops on the Shinkansen: Tokyo to Kyoto, Kyoto to Hiroshima, the trunk routes it was built for. It is poor at exactly what a multi-day family or group itinerary is full of — airport arrival with everyone's luggage, hotel changes, day trips to places the rail network reaches awkwardly, and the last mile at both ends of every leg.

The pattern that actually works on a two-week trip, and the one these itineraries use, is a split:

  • Rail for the long hops. Tokyo–Kyoto, Kyoto–Hiroshima and similar are faster and far cheaper by Shinkansen than by road, and no charter competes on those legs.
  • Cars for the arrival, departure and luggage-change days, and for the day trips where the sights are spread out or the last leg is a mountain bus.
  • Run the pass maths honestly. A 14-day pass at ¥80,000 needs a lot of Shinkansen to break even; a trip based in two cities with day trips usually does not reach it, and individual reserved tickets come out cheaper. Price your actual legs before assuming the pass is the default.

If a page tells you a private driver replaces the JR Pass on a two-week trip, be sceptical. On these itineraries the two are used side by side, and the charter days are the specific ones where rail leaves you carrying things.

Karazawa Ryou was our driver. He texted us his contact info via Whatsap the day before our flight. In between flights, we learned that our connecting flight had been delayed. Instead of arriving at 9:15pm, we would now be arriving at I1:30pm. Such a significant amount of delay time...plus, arriving so much LATER at night, I was worried that our driver would no longer be able to pick us up. I notified him, and he responded, "Don't worry. I'll wait for you. See you later." He even included a smiley face! I went from panic to peace in an instant. As we were exiting the plane, I received a text from him notifying me that we had landed at Terminal 2, so it would be quicker to get out. I should let him know once we had picked up our luggage, and he would be at the exit within one minute with a sign. I was pleasantly surprised at how smoothly this process went, and the SUV exceeded my expectations. It was lush and immaculately clean.
