Two things sit on top of those averages. First, they are averages — the upfront price you're actually quoted moves with demand, time of day, and traffic, so a late-evening arrival bank at Terminal 1 can price well above them. Why the gap exists
Ride-hailing prices the trip at the moment of demand; a dispatch operator prices it in advance and plans the vehicle's day around it. The one hard limit is group size. Blacklane's largest Tokyo class stops at 5 passengers. There is no 6, 7, 8 or 9-seat class to book — so a group of six or more has to split across two vehicles, with two chauffeurs, two prices and two arrival points to coordinate. That is the specific case where a 9-seat HiAce is not a preference but the only single-vehicle answer, and it is why we keep saying the 5–9 passenger band is where this decision actually gets made.
